Portillo's Faces Challenges in Texas Expansion, Vows to Adjust Strategy

Fast-casual chain Portillo's, which went public in 2021, has expanded into Texas, Florida, and Arizona, but its results in the Lone Star State have been disappointing. The company's first unit in Dallas became a top performer in 2023, but subsequent openings in Houston and other cities have struggled.

Primary reasons for the struggles include operational missteps around marketing and slower-than-expected customer traffic. After a heavy pre-opening marketing push for the Dallas location, the company sharply reduced marketing efforts for subsequent openings, especially in Houston. This led to weaker brand awareness and slower customer adoption in the new market compared to Portillo's established Chicago base.

Additional factors included a slowdown in transactions, with a 1.4% decrease in customer traffic in Q2 2025 despite a 2.1% increase in average check size driven by menu price increases. This indicates that fewer customers were visiting, impacting overall sales growth.

To address these challenges and stimulate future growth in Texas and the broader Sun Belt, Portillo's is implementing strategies such as increasing local marketing efforts, continuing to open new restaurants in the region, focusing on cost controls, and testing new dayparts. The company is also testing the addition of breakfast and will continue to do so through the end of the year.

Portillo's is also leveraging technology to improve efficiency. The AI drive-thru technology at Portillo's uses cameras that translate to monitors in the restaurant, helping team members know guests are there. The company is also testing this technology to boost drive-thru speed time.

In terms of financials, revenue projections were downgraded significantly to between 5% to 7% for the year, from earlier estimates of revenue growth between 10% to 12%. However, same-store sales increased 0.7% during the June 29-ended quarter, largely due to a 2.1% increase in average check and a 1.4% decline in traffic.

Despite the challenges, Portillo's is committed to providing value to customers without resorting to tactics like shrinkflation or gouging prices. The company is also planning to open 12 more restaurants this year, primarily in the Sun Belt.
